This case study details the implementation of a centralized territory management framework by a large cooperative financial institution. The objective was to address challenges associated with territory changes, which were previously disruptive and time-consuming due to manual coordination and outdated assignments. The new framework allowed for visual design and adjustment of territories, rules, and assignments, with changes modeled in advance and validated through controlled workflows. Automatic synchronization to downstream processes was also established. As a result, the institution reduced territory realignment cycles from months to under four weeks and improved territory coverage balance by 25%. Additionally, the framework eliminated manual reassignment errors during restructuring initiatives. The outcomes included faster and safer territory changes, maintained alignment across systems, and smoother transitions for teams during reorganizations, providing leadership with confidence in data-driven and governed territory decisions.
